AI Transformation
Adopt AI deliberately: a clear strategy, guardrails ready for your board's review, a team trained to use it well, and AI assistants your staff can rely on.
How the engagement works →AI and organizational transformation
Practical AI strategy, smarter workflows, and experienced operating leadership for mission-driven organizations.
Scattered requests become clear tasks with owners and deadlines. AI does the sorting. Your team reviews and decides.
See what's possible
Two short demonstrations: one everyday workflow, start to finish, and an assistant you can try yourself. Both use sample material.

Three pages of meeting notes. One clear action plan.
A twenty-second look at one everyday workflow: decisions, owners, and due dates pulled from raw notes, gaps flagged, and a follow-up drafted for a person to review.
Illustrative workflow shown as an animated walkthrough, using sample meeting notes. Results from any AI tool vary, and a person reviews the output before it is used. Nothing was sent or automated.

Our practices
Clash Advisory works across three practices. AI Transformation is our flagship practice, offered as a six-month advisory engagement or as custom AI assistants we build and manage. Organizational Transformation and Executive Advisory carry the work into how the organization is structured, run, and led.
Where most organizations start
Every project is scoped to your needs and budget, with deliverables and price agreed before work begins. A six-month engagement is one option, not a requirement.
Practice 01 // AI Transformation // Flagship
Some organizations need an organization-wide plan for AI. Others need a working tool for a specific team. Choose the one that fits, or combine them.
A six-month program that takes the whole organization from uncertainty to confident, responsible AI practice.
We build an AI assistant your staff can ask about your policies, procedures, and operations, then keep it accurate over time.
You can engage us for an assistant on its own. A six-month engagement is not required first.
Practice 01 // AI Transformation // Option A
One integrated engagement that takes your organization from uncertainty to durable practice. Eight components, three phases, one goal: AI that serves your mission and stays firmly under your control. We agree on baseline measures before work begins.
The engagement at a glance
What is inside
We begin with an honest, evidence-based picture of where your organization stands across governance, culture, technology, security, leadership, and implementation, so every decision that follows rests on reality rather than assumption. Alongside it we run use-case discovery: a structured look at where AI can take on real work, and where it should not.
We translate principles into practice: a clear, board-ready AI policy and a decision framework your team can use every day. Guardrails that let you move quickly without moving recklessly.
Before any tool is chosen, we test every proposed use against your mission, your community, and your commitments. This is the step most firms skip, and the one that keeps trust intact.
Independent and vendor-neutral, we evaluate the leading enterprise platforms against your needs, budget, and risk tolerance, then recommend the right fit and help you negotiate the terms that protect you.
A sequenced, realistic plan that starts with high-value, low-risk wins and builds from there. Every milestone is scoped to your capacity, so momentum never outruns your team. Where a use case changes how work is done, we redesign the workflow around it rather than bolting a tool onto the old one.
Hands-on, role-specific training that meets people where they are. We build practical skill and genuine confidence, because tools no one uses well create no value at all.
Throughout the engagement, your team has standing access to us for the real questions that come up in the work. No tickets, no waiting, just a trusted advisor a message away.
Leadership sets the tone. We work directly with your executives and board to build the fluency and conviction to lead this change credibly, and to answer to it with confidence.
Practice 01 // AI Transformation // Option B
An AI assistant your staff can ask about your policies, procedures, and operations. It answers from documents you approve, cites its sources, and hands questions to a person when they need human judgment. We assess the need, prepare your knowledge, build the assistant, and keep it accurate over time.
Where staff lose time looking for answers, which documents are current and trusted, and what privacy and permission rules apply.
Scope, approved sources, who can see what, when to hand off to a person, and who owns each source.
Prepare and structure your knowledge, configure and test the assistant with a pilot group, and train staff.
Update content as policies change, review answer quality, refine hand-offs, and extend it to new teams.
Handbooks, leave policies, benefits, onboarding, and internal procedures.
Purchasing, expense reimbursement, approval workflows, budget procedures, and documentation.
Support instructions, account access, approved software, and security guidance.
Grantmaking procedures, application review, reporting requirements, and internal workflows.
Standard operating procedures, administrative workflows, and institutional knowledge.
We build an assistant for one department's most common questions and agree up front how to judge whether it helps. After an agreed pilot period, you decide whether to expand, adjust, or stop.
Hypothetical example // not a client result
If an HR team answers 15 routine policy questions a week at about 10 minutes each, that is 2.5 hours a week. If an assistant handled half of those well, about an hour a week would return to other work, before time spent on review and upkeep. Your own baseline is what counts.
Where the technology fits, the assistant can work inside tools your staff already use, such as Microsoft Teams, Slack, or Google Chat. We confirm what is possible for your environment during technical discovery.
It works best alongside the rest of AI Transformation: governance sets the rules it follows, workflow redesign fixes the processes it explains, and training helps staff use it well.
AI assistants // Questions leaders ask
A tool your staff can ask questions in plain language, such as "How do I submit a reimbursement?", and get an answer drawn from your own approved policies and procedures, with a link to the source. It helps staff find answers faster. Decisions stay with people.
Only the documents and knowledge sources you approve, such as handbooks, policies, procedure guides, and standard operating procedures. During design we agree on exactly what goes in, what stays out, and who is responsible for keeping each source current.
We design access around your existing permissions, so staff receive answers only from material they are allowed to see. Sensitive areas, such as individual personnel matters, health information, and personal financial data, are kept out of the knowledge base or routed to the right staff member. The specific controls depend on the platform you use, and we confirm them during technical discovery.
Four stages: assess the need and the condition of your documents, design the scope and safeguards, build and test the assistant with a pilot group, then train staff and launch. Timing depends on the number of departments, how current your documents are, and your platform. We agree on scope and timeline before work begins.
It depends on the number of departments, how current your documents are, and the platform. We agree on a timeline before work begins. A single-department pilot is the fastest way to start.
Usually, yes. The assistant runs on an AI platform, and some organizations already license one through tools they use today. We identify any licensing costs during the assessment, before you commit to a build. Where possible, licenses are held in your organization's name.
After launch, we manage the assistant for a defined term: updating content when policies change, reviewing answer quality, adjusting hand-off rules, adding sources or departments, and refreshing staff training as needed.
Your documents and knowledge stay yours. We plan a handover so your team can maintain the assistant, retire it, or move it to another provider. Notice terms are set in your agreement.
No. You can engage us for an assistant on its own. If your organization has not yet set AI policy, we cover the governance the assistant needs as part of the design work.
Practice 02 // Organizational Transformation
AI tends to expose what was already strained: unclear ownership, manual handoffs, systems that do not talk to each other. This practice addresses those directly, with or without an AI project attached.
How the organization is meant to run: who decides, who delivers, and how work moves between functions. We set that down plainly, test it against your strategy, and close the distance between the two.
Most capacity is lost in the handoffs. We map the work as it is actually done, remove the steps that no longer earn their place, and rebuild the process so it is simpler to run and ready for automation where automation makes sense.
Structure should follow the work. We review roles, reporting lines, and spans of responsibility against what the organization now needs, and help leaders make changes with care for the people affected.
Finance, HR, program, and collaboration systems tend to grow up separately. We set a technology strategy that fits your scale, integrate the platforms that matter, and retire what no longer serves the work. Independent and vendor-neutral throughout.
A new model only counts once people work that way. We plan the change alongside the design: who needs to know what and when, and what support each group needs to work differently.
Practice 03 // Executive Advisory
For the moments when an organization needs an experienced executive more than it needs a report. Engagements are led personally by the firm's founder.
Senior operating leadership for a defined term, without a permanent hire. We step in at the executive level, part-time: running the operating agenda, leading work across functions, and answering to the chief executive and board.
An independent read on how the organization is working across strategy, operations, people, finance, and technology. Useful before a major decision, at a leadership transition, or when something is not working and the cause is unclear.
Leadership teams and boards sometimes need a neutral, informed hand to reach a decision. We design and lead the sessions: retreats, planning cycles, and the difficult conversations that come before real change.
Some initiatives matter too much to run from the side of someone's desk. We lead them directly: a systems implementation, a restructuring, a new line of work, or a board-directed priority.
How we work
The organizations that get this right treat AI the way they treat any serious commitment: with strategy, governance, and care for the people involved. It changes how work gets done, so it has to be led the way any organizational change is led. That is the work we do with you.
Every recommendation is measured against your mission, your community, and the trust you have earned. Technology serves the work, never the other way around.
You leave with a board-ready policy, clear guardrails, and a decision framework your team can actually use, so you can move quickly without moving recklessly.
We train the people who will use these tools every day, meet them where they are, and build the confidence that makes adoption stick long after we leave.
We measure success in hours returned to your mission, decisions made with better evidence, and capacity created for the work only your people can do.
What success looks like
Leaders know where AI creates real value, where it does not, and what to do first.
Teams reclaim time from repetitive work and return it to the work only they can do.
Staff work from clear policy, approved tools, and practical guidance for responsible use.
The organization builds competency of its own, and keeps it after the engagement ends.
What is included
The person who scopes your engagement is the person who leads it. Senior judgment is not handed off once the work begins.
Every project has defined deliverables and a scope and price agreed before work begins. Work can be as focused as one team's workflow or as broad as an organization-wide program. Fractional and advisory work runs on a defined term.
Structured for mission budgets, with flexibility for foundations and coalitions.
Selected experience
Clash Advisory draws on its founder's executive leadership experience across operations, finance, technology, people, and organizational transformation.

Request a copy →Why AI now
AI is already in your inbox, your board conversations, and your team's daily habits, with or without a strategy. The organizations that lead will be the ones that adopt it deliberately, before the decisions get made for them.
Unmanaged use is the real risk. A clear policy turns quiet workarounds into safe, shared practice.
Every hour returned from routine work is an hour for the mission. That math compounds fast across a lean team.
Boards and grantmakers increasingly expect a considered position on AI. Silence is becoming its own answer.
A rushed rollout erodes trust with staff and community. Doing it once, well, protects both.
When you are ready
A discovery call is a natural place to start. Thirty minutes on where you are and what comes next, useful either way.
Book a discovery call
Tell us a little about your organization and what you are working through, whether that is AI, a change in how the organization runs, or a need for senior operating support. We will follow up to schedule a call to talk through your goals, your questions, and whether we are the right partner. No pressure, no obligation.
We listen first. You will do most of the talking, and leave with at least one useful idea.
If we are not the right fit, we will tell you, and point you somewhere better.
You'll know what a working relationship would include, how long it would take, and what it would cost before you decide.

Data protection is where we start, not where we hope to end up. We help you choose enterprise-grade platforms with the right privacy terms, set rules for what should and should not touch these tools, and train your team on safe practice. Security is one of the six dimensions we assess and one of the first things we govern.
No. Our entire approach is built on returning capacity to your people, not removing them. We focus on the routine, draining work that keeps talented staff from the mission they came to do. The goal is a team that is more capable and less overwhelmed.
None at all. We speak the language of executives and boards, not engineers. If your team can use email and a shared drive, they have everything they need to begin. We handle the technical judgment so you can focus on the decisions only you can make.
We are independent and platform-agnostic. We help you evaluate the leading enterprise tools against your needs, budget, and risk tolerance, and recommend the right fit rather than a preferred vendor. Platform selection is a core deliverable of the engagement.
Our flagship AI Transformation engagement runs six months, structured in three phases. That is long enough to build real capability and short enough to keep momentum. Organizational transformation work is scoped to the problem in front of you, and executive advisory runs for a defined term. Organizations that want to start smaller can begin with the free readiness assessment, a one-team AI assistant, or a defined project.
Yes. We design, build, and manage AI assistants that answer staff questions from your approved policies and procedures, with sources cited and sensitive questions routed to people. You can engage us for an assistant on its own. How it works
No. AI Transformation is our flagship practice, but AI rarely succeeds on its own. It tends to surface questions about process, structure, and systems. Our Organizational Transformation and Executive Advisory practices exist to answer them, with or without an AI project attached.
A senior operating executive working inside your organization part-time, for a defined term and with a clear mandate. That might mean serving as a fractional COO or Chief Transformation Officer, leading a single high-stakes initiative, or steadying the organization through a leadership transition. Clash Advisory is founder-led, so the person you meet on the discovery call is the person who leads the work.
Early is the ideal time. Setting direction before habits harden is far easier than untangling a rushed rollout later. Start with our free readiness assessment or the executive briefing, and we will meet you exactly where you are.
